Dr. Martin Friedrich · Transformation Sparring Partner
The moment you say out loud what you have been avoiding — after that, everything becomes clearer.
I work with experienced leaders in highly dynamic transformations — when roles become unclear, decisions stall, and more meetings produce less reliability.
Experience from engagements and programs with, among others
01 Starting Point
Yet another program is not the solution.
You lead in a matrix, in an ongoing reorganization, or after a merger. The structure is new — the expectations are old. On paper, the roles are settled. In practice, the mandates contradict each other.
The result is rarely a knowledge problem. It is decision gridlock, escalation at the interfaces, and political noise that burns energy before anything has even been decided.
Decision Gridlock
Approvals wait for weeks. Topics drift into politics instead of accountability. Everyone commits — nobody delivers.
Role Ambiguity
Three reporting lines instead of one. Leading without a clear mandate. The question nobody asks: who actually decides here — and by what standard?
Reactive Firefighting
You have become the bottleneck instead of steering the system. And at night you lie awake — not because of a deadline, but because of a conversation you have not had.
Monday, 8:30 a.m.
Third alignment meeting this week. Everyone nods. Nobody objects. The meeting ends with “Good, so we’re aligned.” Afterwards: two emails that contradict each other.
We weren’t aligned. We were just tired. Transformation rarely fails for lack of methods. It fails because nobody says out loud what everyone is feeling.
When it affects your own role
Who sets your direction?
The question is not whether your environment is changing. It is who determines your direction while it does. Positions are cut, layers disappear, scopes are redrawn — and in the middle stand leaders who are expected to explain and implement all of it while their own role is still undecided.
You can wait and hope that others decide. Or you can take the wheel yourself while you still have a choice — and not only when the offer is already on the table.
Town hall, 9:00 a.m.
Slide 14: minus 2,000 positions. Your team looks at you and waits for answers. And you quietly ask yourself: what does this mean for me?
Do I want to stay? Do I want to go? What do I want to stand for over the next ten years? The earlier you decide, the more options remain.
My work begins at the zero point: the moment you say out loud what you have so far avoided. I hold the space while you go through it. Afterwards, much becomes clearer. Request a Pulse Call
02 Approach
I read first. Then we organize.
My first step is never a tool and never a framework. My first step is perception. I enter a room — physical or digital — and read it: What is in the air? Who is avoiding whom? Where is tension disguising itself as humor?
Only when I have an inner picture do I begin to work. Order comes after that: map, role, decision. Never the other way around.
What I see
Reading the Terrain
As a geographer I learned to read terrain: invisible forces, layers, connections. I read organizations the same way — the forces between roles, expectations, and history that move everything before a decision is made.
What I create
A Temporary Home
Before anything can be clarified or decided, a person has to feel: this space holds. Here I can say what I otherwise keep to myself — without being exposed. That is the precondition for everything that follows.
What I hold
The Zero Point
The moment when evasion no longer works and the old story ends — before the new one has begun. I hold the space while you pass through it. Afterwards, something is different.
03 The Core
Three lines on a sheet of paper. And one word that nobody had said before.
Twelve people in the room. Each one brilliant. And still: standstill. I walked to the whiteboard and drew three lines. No model. No framework. Just a picture of what everyone was feeling. It went quiet — the other kind of quiet, in which an entire room understands at the same time.
There is a moment in almost every collaboration when it goes quiet. Not uncomfortably. But in a way that lets something new begin. Trainings avoid it. Standard coaching goes around it. I go through it with you.
What follows is small and concrete: a truth sentence — and one step within 48 hours. Not loud. Not dramatic. Nothing more is needed to break a standstill.
04 The Path
Evolve Through Resonance®
Resonance → Zero Point → Transformations Momentum®
Three movements in twelve weeks: seeing clearly, deciding, anchoring. We do not work on case studies, but on the two or three situations that currently cost you the most energy.
At the end you do not have a beautiful model. You have verifiable behavior in everyday work — visible to your team and your stakeholders.
Safety first: a space in which you do not have to function. Then we make the system visible.
Who wants what? Where does that contradict itself? Where is responsibility truly accepted — and where merely simulated?
- Success criteria and baseline — how you will know in the end that it worked
- The three biggest tension fields, named
- Stakeholder map on one page: who truly has influence — and who only pretends to
- Conversation plan for the critical interfaces
The zero point: you say out loud what you have been avoiding. Then we decouple person and role.
In writing, so that it holds under pressure and can be explained in two minutes.
- Truth sentence and 48-hour step
- Role Charter — one page: what you are accountable for, where your boundaries lie, what you expect from others
- Set of values for recurring dilemmas
- Decision logic: who decides, by what standard, and when “good enough” is enough
Clarity that exists only in conversation does not last. We translate it into your everyday work.
With small experiments in real situations — and we measure whether something actually changes in your environment.
- Decision Log — a simple record: which decision, how long it took, what became of it
- Decision playbook and stop-doing list
- Stakeholder Pulse: three questions to three to five key people
- Follow-up plan for 30 and 90 days
75 minutes of sparring per week, plus 30–60 minutes for experiments — on whatever is happening anyway.
No additional program. In between, you can reach me asynchronously when things are on fire.
Twelve weeks are the frame in which the foundations are laid: role clarified, decision logic established, key relationships stabilized. For many, that is enough. Others realize: now that I see clearly, I want to keep going — because the next phase has different questions. Then you set the rhythm. No contract that binds you.
05 Results
Leadership becomes observable.
Transformation has to be measurable, otherwise it remains a good feeling. That is why we work with three result dimensions and three instruments — you see trend lines, not anecdotes. And when your sponsor asks, you have data.
Clear Role Positioning
Whoever reads your Role Charter understands within two minutes what you are accountable for, where your boundaries lie, and what you expect from your stakeholders. You know what your job is — and what it is not.
Role CharterFaster, More Confident Decisions
Decisions that used to take two weeks take three days. Not because you have become faster — but because it is clear who decides, by what standard, and when “good enough” is enough.
Decision & Energy LogStable Key Relationships
Three questions to three to five key people — on clarity, reliability, and collaboration, aggregated anonymously. At the beginning, in the middle, at the end. The difference becomes visible, not merely claimed.
Stakeholder PulseI work with resonance.
What emerges from it is momentum.
Transformations Momentum® — what you experience in the end
Your sponsor says:
“I can feel the difference.”
And you sleep through the night again — not because the pressure is gone, but because you know where you stand.
06 Formats
How we can work together.
Every collaboration begins with a conversation that costs you nothing and from which you walk away with a concrete step. Everything else is up to you afterwards.
30 minutes. A first “temporary home,” an honest look at your situation — and a concrete next step you take with you even if we do not work together further.
We build your stakeholder map and define the success criteria. Afterwards you know what we would work on — and whether it fits.
Twelve weeks of 1:1 sparring: 8–10 sessions, all artifacts, the zero point, pulse measurement, and asynchronous access between appointments. The frame in which the foundations are laid.
Six months, with on-site sessions, optional shadowing in your real-life formats, and structured sponsor reviews. For high-visibility, high-stakes mandates.
You set the rhythm. Some every two weeks, some every six, some call when things are on fire. No upsell — the natural course when the next phase asks different questions.
We make the investment and the terms transparent in the Pulse Call — matched to scope, duration, and context. A private engagement (“self-pay”) is straightforward at executive level. Besides 1:1 sparring, I also work with teams: in two-day workshops on strengths-based collaboration, in modular leadership development, and in systemic group coaching.
A conversation at eye level — I sit, nobody stands
The room as a player — light, windows, real tables
07 Fit
Are we the right fit?
I vet every engagement in advance. Not out of exclusivity — but because this work does not function without your own willingness.
A fit
- You carry responsibility in an ongoing, highly dynamic transformation — reorganization, scaled agile model, post-merger, ERP or AI transformation.
- You feel decision gridlock, escalations, and the dilemma of having to lead without a clear mandate.
- You are honest enough to admit: the way it has been is no longer enough.
- You are willing to experiment in your own daily work and to seek feedback — not just to reflect.
Not a fit
- You are looking for a collection of tips or a standard training.
- “Fix my team” — you want to delegate the problem without taking ownership yourself.
- One conversation is supposed to be enough. For lasting change, it is not.
- There is a hidden political agenda that never makes it onto the table.
- Acute clinical issues — here I refer on, reliably and discreetly.
Dr. Martin Friedrich · The Geographer in the System
08 About Me
From Colombia to the boardroom.
Bolivia. Colombia. Geography. And then — leadership? The thread is less random than it sounds. Early on I moved through worlds that differed fundamentally: other languages, other power structures, other ways of interpreting reality.
That taught me something that holds true in every boardroom: people can use the same words and mean completely different things. At some point I understood that the most complex terrain is not a landscape. It is organizations. That is why I still work like a geographer in the system — not with the idea of reprogramming people, but with the aim of reading the terrain so that orientation becomes possible again. And progress.
I am not the one who hands you a solution. I am the one who stands next to you while you find it — because anything else will not hold when pressure comes.

12 Frequently Asked Questions
What leaders ask me beforehand.
I don’t have time for another program.
I understand — and that is exactly why we do not work with add-on programs, but on what is happening anyway. 75 minutes per week, plus 30–60 minutes for small experiments in your real everyday work. Not as an additional burden, but as leverage on the two or three situations that cost you the most energy.
The goal is to free up time: less rework, fewer alignment loops, less decision gridlock.
How do you ensure discretion in a political corporate environment?
What we discuss stays between us. Confidentiality is standard, backed by ICF membership and mediation training. Feedback instruments such as the Stakeholder Pulse are aggregated exclusively in anonymized form.
An internal sponsor sees exactly what we have jointly agreed in advance to share — nothing more. A privately funded engagement is straightforward.
How do you measure the effect?
We need more than a good feeling. We measure three things: clarity, decision speed, and reliability in key relationships. For this we use a short self-pulse at the beginning, in the middle, and at the end, a weekly Decision Log, and a three-question feedback round with three to five key people.
You see trend lines instead of anecdotes — and you have data when your sponsor asks.
We already have trainings and leadership programs.
Programs deliver knowledge. But your problem is rarely a knowledge problem — it is an implementation problem in your specific situation, under real political conditions. Trainings go around the zero point because they provide knowledge before the pain arrives. We go through it. That is the difference.
Isn’t this really an HR topic?
HR can set the framework. But effectiveness arises in your everyday work: in your decisions, your conversations, your role. I build exactly this bridge — close enough to you to be effective. Far enough from the system to be honest.
What happens after twelve weeks?
In twelve weeks we lay the foundations: role, decision logic, stakeholder relationships. For many, that is enough. Others stay on because the next phase has different questions. Then you set the intervals. There is no contract that binds you — just a sparring partner who knows your context.
Do you also work with teams?
Yes. Besides 1:1 sparring, I integrate the system into two-day team workshops on strengths-based collaboration, into modular leadership development over several months, and into systemic group coaching. The standard remains the same: observable behavior, not a good mood on the last day of the workshop.
How does the Pulse Call work?
You book a slot and enter your phone number, or you write to me and describe your situation in one sentence. I call you at the agreed time. We talk for 30 minutes, and you speak more than I do. At the end you tell me whether a next step makes sense. What you say stays confidential.
Can my company cover the cost?
Yes, that is common in large organizations. Whether your company or you privately invest, we clarify in the Pulse Call. If a sponsor is involved in the decision, I am happy to hold a short three-way conversation. Your sponsor sees only what we agree beforehand to share.
What if I am not sure it is a fit?
Then I will tell you honestly in the conversation whether I am the right person. If not, I will recommend another route. That is part of my work.
Next Step
One conversation. Thirty minutes. One concrete next step.
Together we look at your situation, name the biggest blocker, and define an intervention that costs you nothing but attention. Afterwards you decide whether we continue working together.
Beforehand
You pick a free slot and enter your phone number. Nothing more is needed. Prefer to write? One sentence about your situation is enough.
30 minutes
You speak more than I do. I ask questions, reflect back, and tell you honestly where I can help and where I cannot.
Afterwards
You leave with a concrete next step, even if we never work together. Whether we continue is your decision. What you say stays confidential.
Which of these do you recognize? — optional
“Book a Pulse Call” takes you to the booking page at Cal.com (Cal.com, Inc., USA). There you choose a free slot and enter your phone number, and I will call you. Please do not enter confidential details there; we will discuss them in the conversation. The link “Prefer email? Send a request” opens your email program with a prepared message; nothing is transmitted through this page. If no email program opens, use “Copy text” and send it to info@drmartinfriedrich.de. Discretion and confidentiality are a given.
No topic is too small. If you are not sure whether your situation fits: just write to me — I am happy to think out loud with you for 30 minutes.
